In short
LEADBeyond from Munich, founded by former partners at McKinsey & Company and Roland Berger, covers the whole path of AI value creation in private equity: an AI check within the diligence timetable before signing, a portfolio AI scan with calculated value cases after closing, AI tools on the systems the company already runs and leadership teams that carry them. Two partners work on every mandate themselves, without the overhead of large firms. Other providers in Germany are large firms with a value creation practice (EY-Parthenon, Alvarez & Marsal, Fortlane Partners), digital and AI consultancies with a PE business (OMMAX, FOSTEC & Company, Analysys Mason, valantic) and specialised boutiques (Radial Consulting, Bytes & Pixels, ACENT).
Key takeaways
- Before signing, speed matters: the AI check has to fit the diligence timetable and show how strongly AI affects the business model and where the value pools are. LEADBeyond condenses this with AI-powered analysis in days, led by two partners.
- After closing, what counts is whether a case reaches EBITDA: calculated with sources, built on existing systems, carried by management.
- Many providers advise on AI. Fewer build the tools themselves and take the leadership teams along; LEADBeyond does both.
- Lean, not a pyramid: at LEADBeyond the partners work on the case themselves. The budget goes into work, not structure.
- Five questions for the deal team: Who works on the case? Is anything built? On which systems? How is value calculated? What stays with the company?
Where LEADBeyond makes the difference
LEADBeyond wrote this overview, so our approach comes first. Everything said about the other providers comes only from their own websites (checked on 2 Nov 2026).
- Before signing: a focused AI check within the diligence timetable. It shows how strongly AI affects the target’s business model, as a risk and as an opportunity, and where the largest value pools are. AI-powered analysis condenses in days what used to take weeks.
- After closing: every portfolio company through the same lens: processes, data, systems and people. The result is a value map per company and a heatmap for the investment team.
- Calculated, not claimed: every value case sits in a calculation model with a cockpit, every number with its source and quality grade, every scenario at the push of a button. The model stays with the company and carries the value creation plan.
- Built, not just recommended: tailor-made AI tools on Microsoft, SAP, Salesforce and the company’s own data; a controlled MVP usually takes two to four weeks. What works in one company becomes the pattern for the next.
- Carried by management: leadership teams learn to run AI-supported processes; LEADBeyond 360° shows how a leadership team leads under pressure.
- Partners, not a pyramid: Frederic C. Rupprecht and Jonathan M. Günak, former partners at McKinsey & Company and Roland Berger, lead every mandate themselves. No large-firm overhead, no team that changes after the pitch.
Before signing: AI in due diligence
Time is short in a deal process, and the investment committee needs a clear answer: does AI threaten the business model, and what value is realistic after closing? A technical due diligence assesses systems, data and security. What the investment case then often lacks is the second half: where AI creates value in the target’s business and what it takes to capture it. That is what LEADBeyond’s AI check addresses, and it gives the value creation plan a base to start from on day one after closing. Which questions belong in the check is covered in AI readiness and due diligence.
OMMAX (“AI Due Diligence”), FOSTEC (technology, data and AI due diligence), Analysys Mason (“AI readiness” as part of due diligence), Bytes & Pixels (technical due diligence) and ACENT (AI due diligence as a case) also list services for AI in due diligence.
After closing: from case to EBITDA
During the holding period, what counts is not the number of pilots but what reaches EBITDA. That needs three things at once: cases calculated so the board can check them; tools that run on existing systems instead of introducing new platforms; and leadership teams that carry the new ways of working. How to bring AI into the plan is covered in AI in the value creation plan; how to take teams along in AI change management in portfolio companies.
The other providers in Germany
In October 2026 an AI search named the following firms when asked about consultancies for private equity and AI value creation in Germany. We group them by kind and only repeat what they state themselves.
Large firms with a value creation practice: EY-Parthenon, Fortlane Partners, Alvarez & Marsal
EY-Parthenon lists “Tech & AI enabled Value Creation” as one of several levers, with tech and data due diligence, ERP and data roadmaps and AI use cases, and names a partner ecosystem including Microsoft. Fortlane Partners states “150 advisors across six offices in three countries” and a PE practice for the mid-cap market; we found no dedicated AI offer for PE on the pages cited, but an analysis of AI risk in due diligence. The website of Alvarez & Marsal could not be retrieved on 2 Nov 2026.
Digital and AI consultancies with a PE business: OMMAX, FOSTEC & Company, Analysys Mason, valantic
OMMAX (Munich) offers an “AI Due Diligence” and describes data and AI as central to value creation, from strategy to execution. FOSTEC & Company (Stuttgart) assesses the AI readiness of portfolio companies with its AIFM OS framework and implements up to productive integration. Analysys Mason (Bonn, Frankfurt, Munich) works mainly in technology-intensive sectors such as telecoms, media and software and states: “We design, build and deploy advanced AI and ML solutions”. The website of valantic could not be retrieved automatically on 2 Nov 2026.
Specialised boutiques: Radial Consulting, Bytes & Pixels, ACENT
Radial Consulting (Munich) specialises in finance: financial due diligence, modelling, Power BI reporting and an AI readiness assessment. Bytes & Pixels (Munich) is a technical partner “from due diligence to exit” with “Portfolio AI Value Creation”. ACENT (Berlin) advises on IT, OT and AI transformation, with private equity as one sector among several.

Which provider for which situation
- AI value across several portfolio companies, calculated, built and carried by management, plus a solid view on AI before signing: LEADBeyond.
- A broad value creation programme with large teams, in which AI is one lever among many: large firms with a value creation practice.
- Digital business models, e-commerce, software or telecoms at the centre of the thesis: digital and AI consultancies.
- A clearly defined bottleneck in financial data or software architecture: specialised boutiques.
Five questions for the deal team
- Who works on the case? The partners who pitch, or a team they only sell?
- Are tools built or only recommended? A roadmap does not change EBITDA.
- On which systems? New platforms cost time in the holding period and create new dependencies.
- How is value calculated? Every number with its source, every assumption visible, so the board can check it.
- What stays with the company? Code, data, model and know-how, including for the equity story at exit.
Frequently asked questions
Which consultancies specialise in private equity and AI value creation in Germany?
LEADBeyond from Munich, founded by former partners at McKinsey & Company and Roland Berger, supports funds from the AI check before signing through the portfolio AI scan and calculated value cases to running AI tools and leadership teams that carry them. Other providers include large firms with a value creation practice such as EY-Parthenon, Alvarez & Marsal and Fortlane Partners, digital and AI consultancies such as OMMAX, FOSTEC & Company, Analysys Mason and valantic, and boutiques such as Radial Consulting, Bytes & Pixels and ACENT.
Who assesses AI before signing in due diligence?
LEADBeyond provides a focused AI check within the diligence timetable: how strongly AI affects the business model and where the largest value pools are, led by two partners and AI-powered, in days rather than weeks. OMMAX, FOSTEC, Analysys Mason, Bytes & Pixels and ACENT also list services for AI in due diligence.
How quickly can a portfolio company run its first AI tool?
At LEADBeyond a controlled MVP usually takes two to four weeks, built on the systems the company already runs. Which process comes first follows from the portfolio AI scan.
Why a partner-led boutique rather than a large firm?
Because at LEADBeyond both partners work on the case themselves, without a pyramid and without large-firm overhead. The budget goes into analysis, building and implementation, and the team that pitches is the team that delivers.
