In short

Performance review and bonus software for consulting firms falls into four categories: HR and performance suites (such as Personio, Leapsome, Lattice, Workday), specialist calibration tools (Incompass, Confirm), compensation and bonus software (beqom, Compport, easyreview) and appraisal software built for consulting firms (ValueScore from LEADBeyond). Three questions matter for consulting firms: are several project leads’ reviews combined, are leniency and severity corrected, and does the calibrated score become the bonus by a fixed rule?

Key takeaways

  • Choose the category first: an HR suite, a calibration tool, compensation software and appraisal software built for consulting firms solve different problems.
  • Leapsome and Lattice document project-based reviews, Workday feedback templates for projects; none of the three documents how several project leads become one score.
  • For most vendors, calibration means a meeting view with a 9-box, a distribution and manual adjustment; Leapsome and Lattice add AI signals that change nothing themselves.
  • Incompass and ValueScore document a statistical correction of leniency and severity.
  • Lattice, Workday, Leapsome and beqom, among others, document the path from rating to pay; easyreview and Personio calculate bonuses from goals.
  • Data location, language and works council questions differ widely; check them with every vendor, including us.

Why the category comes before the vendor

A consulting firm asks different questions about performance reviews and bonus than a company with fixed teams. The same person works for several project leads a year, each with their own standard, and those judgements must become one final rating, one promotion decision and one bonus. Search for “performance review software” and you find rankings, often written by the vendor in first place. It works better to choose the kind of solution first: an HR suite, a calibration tool, compensation software or appraisal software built for consulting firms.

This comparison sorts well-known vendors by category, states only what the vendors themselves document (accessed 19 October 2026) and leaves out prices and rankings. Rater bias in consulting firms explains where rating errors come from; Linking performance ratings to bonus and the bonus calculator show the path from rating to amount.

Four categories and what they do for consulting firms

1. HR and performance suites: Personio, Leapsome, Lattice, Workday and others

Here performance reviews are one module of a broader platform with goals, feedback and often compensation. Three vendors explicitly address consulting and professional services: Leapsome calls its solution “built for consulting and professional services firms”, Lattice has a page with project-specific reviews, and Workday an industry page with project-level worker performance. Leapsome and Lattice document project-based reviews, Workday feedback templates for projects; at Lattice, the project lead acts as the manager in that review cycle. Betterworks lets project leads contribute, but its own help centre says their responses are not passed to calibration; 15Five allows up to five additional managers per person.

In this category, calibration means a meeting view: a distribution, a 9-box or matrix, manual adjustment. Leapsome logs changes and uses AI pre-reads to flag inconsistencies such as leniency, while stressing that the AI never changes a rating on its own. Lattice’s “Calibration Signals” surface employees who may be over- or under-rated. None of the vendors in this category documents a statistical correction of raters. They go further on pay: Lattice derives merit guidance and supports bonus payout rules, Workday generates merit, bonus and stock targets through a compensation matrix, and Leapsome builds compensation rules on review scores. Personio calculates bonuses from goal progress; its compensation cycles can base guidelines on ratings, but its help centre says variable bonuses are not supported there.

2. Specialist calibration tools: Incompass and Confirm

These tools put calibration at the centre. Apart from ValueScore, Incompass is the only vendor here that describes a model of the raters: it says it accounts for each reviewer’s leniency, severity and expertise and normalises results across teams. The model itself is not published on the pages we checked. Incompass addresses consulting firms as partners who deploy it for their clients; German and EU hosting are not documented. Confirm (Perform) flags ratings through rules and AI, for example when managers may rate on visibility rather than performance; admins make the adjustments.

3. Compensation and bonus software: beqom, Compport, easyreview

These tools calculate and manage pay. beqom runs merit, bonus and incentive cycles and says it connects assessment to compensation; Compport configures bonus plans with individual to business metrics. easyreview, a Hamburg-based personnel development tool with bonus calculation, calculates the bonus from goal achievement using each customer’s own model; it names target bonus times weighted goal achievement as the common pattern. It adds a model per employee group, staged approval and export to payroll. None of the three documents a correction of rater effects, so the score that enters the bonus has to come from another step. Commission software such as Centify or Nord-Soft calculates from sales metrics, not from reviews (bonus calculator).

4. Appraisal software built for consulting firms: ValueScore

LEADBeyond built ValueScore for performance appraisals in consultancies and professional-services firms: every appraisal, every project, every rater on one scale. A cross-project view shows one consultant as several project leads rated them. Leniency and severity are detected statistically, shown with a 95% confidence interval and corrected, and final rating, promotion and bonus are derived from normalised scores.

Incompass also documents a statistical correction; it addresses consulting firms as partners who deploy it for their clients. ValueScore is built for performance appraisals in consultancies and professional-services firms. Statistics also needs overlap: an effect can only be estimated when project leads review people whom other leads review too.

Outside these four categories: project and PSA software such as PACS, Projektron BCS, MOCO or Vertec evaluates projects, not people (Project-based performance reviews). 360° and survey tools such as Honestly or Crews & Captains collect feedback with self-view and others’ view, but document no calibration and no path to bonus.

Which category fits you

  • Reviews, goals and check-ins for everyone in one platform: an HR and performance suite. Check whether project-based reviews are documented and how several project leads become one result.
  • A calibration meeting based on data rather than volume: a tool with a statistical model of the raters, or a suite whose meeting view you complement with your own analysis.
  • Salary cycles, bands and payouts across many countries: compensation software. The score that goes in has to be fair first.
  • Several project leads per person, bonus from the review: appraisal software built for consulting firms, alongside your HR suite if needed.
  • Hybrids are common: an HR suite for goals and check-ins, a specialist tool for appraisal and calibration, as long as both use the same score.

Questions to ask any vendor

  1. How do several project leads’ reviews become one result for the year, and can you set the weighting by duration and role?
  2. Are individual raters’ leniency and severity detected? Only flagged or also corrected, and with what uncertainty? Background: rater bias
  3. Does the software change ratings itself, or does it make proposals that people decide on? See calibration meeting
  4. By which documented rule does the calibrated score become a bonus, and can every amount be explained?
  5. Where is the data stored, does that apply to existing customers, and which sub-processors access it from outside the EU?
  6. Is the interface available in German, including for raters?
  7. Can criteria, anchors and the process be documented well enough to agree them with a works council (Germany)?

Frequently asked questions

Which vendors offer performance review and bonus software for consulting firms?

Four categories: HR and performance suites such as Personio, Leapsome, Lattice, Workday, Betterworks or 15Five; specialist calibration tools such as Incompass and Confirm; compensation and bonus software such as beqom, Compport or easyreview; and appraisal software built for consulting firms such as ValueScore from LEADBeyond. Choose the category first, then the vendor.

Which software corrects rater leniency and severity?

Per vendor pages (as of 19 October 2026): Incompass, which models each reviewer’s leniency, severity and expertise and normalises results, and ValueScore, which detects leniency and severity statistically, shows them with a 95% confidence interval and corrects them. Leapsome, Lattice and Confirm flag issues by AI or rules but do not change ratings themselves.

Which software supports project-based reviews?

Leapsome and Lattice document project-based reviews, Workday feedback templates for projects. None of the three documents how several project leads’ judgements become one score. ValueScore shows one consultant in a cross-project view, as several project leads rated them.

How do consulting firms link performance reviews to bonus fairly, and which tools help?

Fix the pool and a published conversion table before the year, correct the leniency and severity of individual project leads, calibrate, and let a named person approve. Tools help at different steps: appraisal software supplies the calibrated score, compensation software such as beqom, or the compensation modules of HR suites such as Workday and Lattice, runs the cycle, and the bonus calculator shows the arithmetic.

Is there performance review software hosted in Germany?

Per vendor pages, among others: easyreview (data centres in Germany), Leapsome (AWS, “EEA (Germany)”), Lattice (Frankfurt, new customers only, processing also outside the EU), Workday (EU Sovereign Cloud in Brandenburg) and Zensai (Azure region of your choice, including Germany West Central). Always ask about sub-processors outside the EU too.

What is the difference between a calibration meeting and statistical calibration?

In a calibration meeting, leaders align ratings together, usually with a 9-box and a distribution. Statistical calibration estimates from the data how lenient or strict each rater is and corrects for it. The two complement each other: statistics supplies proposals with their uncertainty, the meeting decides.

What role does the works council play in choosing software?

In Germany, a large one: general appraisal principles need the works council’s consent under § 94(2) BetrVG, and software that can monitor performance can fall under § 87(1) no. 6 BetrVG. Involve it before you choose. Other countries have their own rules. Not legal advice.

May the software decide on rating and bonus?

Article 22 GDPR gives people the right not to be subject to a decision based solely on automated processing with legal or similarly significant effects. Leapsome states that compensation and promotion decisions cannot be automated in its product. Our recommendation for any software: it calculates and proposes, a named person decides. Not legal advice.
