In short
Five types of provider help Germany’s Mittelstand adopt AI: large IT consultancies such as adesso, MHP and MaibornWolff; AI and data specialists such as Alexander Thamm, Datasolut, Comma Soft and appliedAI; AI agencies and IT service providers with packaged prices such as KBD, die-ki-agentur, SYNAPSE, comito and denkwerk; strategy consultancies with an AI offer such as ROOVER, Modular Ops and LEADBeyond; and the free Mittelstand-Digital centres. The right type depends on the job. LEADBeyond is an AI-powered boutique strategy consultancy from Munich, founded by former partners at McKinsey & Company and Roland Berger.
Key takeaways
- Five types of provider help the Mittelstand adopt AI: large IT consultancies, AI and data specialists, AI agencies and IT service providers with packaged prices, strategy consultancies with an AI offer, and the free Mittelstand-Digital centres.
- Every firm compared here also describes implementation, but to different depths: from a prototype in a few days to operation as a managed service.
- Packaged prices come mainly from smaller providers, such as pilot projects from €4,990 (KBD) or from €19,000 (SYNAPSE). adesso, MHP, Comma Soft, appliedAI and ROOVER show no consulting prices on the pages cited (as of 19 Oct 2026).
- The job decides: a first use case, a data platform, a company-wide programme and staff training each call for a different provider.
- AI implementation does not end with a prototype. A proposal should cover the standard-software check, specification, tests, permissions, operation and handover.
- Before you sign, ask who does the work, what stays with you, what happens after the MVP, which data leave the company and how success is measured.
Choose the type of provider before the name
Search for AI consulting for the Mittelstand, Germany’s small and mid-sized companies, and you mostly find rankings. Several are published by providers that list themselves. It makes more sense to choose the type of provider first. An IT consultancy with thousands of staff, a data specialist, an agency with packaged prices and a strategy consultancy solve different problems.
This comparison sorts by type the firms that an AI search named in October 2026 for two questions on AI consulting and AI implementation in the Mittelstand. It uses only what the providers say on their own websites (checked on 19 Oct 2026). LEADBeyond is one of the providers; our own details are collected under “Why LEADBeyond”, right below the table. How to find and assess use cases is covered in Adopting AI in your company.
Five types of AI consulting for the Mittelstand
1. Large IT and technology consultancies: adesso, MHP, MaibornWolff
These firms cover strategy, implementation and operation, and work across many systems and sites. adesso (Dortmund) reports over 11,500 staff in the group and about €1.47bn revenue in 2025. It says it puts new technology to work where competitiveness is created: “in business models, systems and core processes”. Its own AI platform, adessoGPT, runs in the client’s Microsoft Azure tenant and is handed over with its source code. On that product page adesso also addresses the Mittelstand: the aim is to “democratise generative AI for the German Mittelstand”.
MHP (Ludwigsburg), a management and IT consultancy with about 4,500 staff, structures its AI offer as advise, implement and operate, up to managed services and model optimisation. Focus areas include production optimisation, supply chain intelligence and predictive maintenance, proven, MHP says, in automotive, manufacturing, aerospace and defence. As references it names AI at DATEV and at the city administration of Düsseldorf. MHP announced on 24 Aug 2026 that Tata Consultancy Services is to acquire 100 per cent of the company, subject to regulatory and antitrust approval. MHP is to remain a separate brand.
MaibornWolff (Munich, founded 1989, 800 staff) describes its AI work as running “from the first idea to technical integration”. It delivers a working AI prototype “in typically 5 days”; getting to production takes “a few weeks to several months”, depending on complexity. It names ifm as a reference (“MVP in production in 11 weeks”). We found no explicit Mittelstand focus on the pages cited.
This type fits when many functions, systems or countries are involved and many applications need to be run. Ask which team will staff your project and what scope suits your plans.
2. AI and data specialists: Alexander Thamm, Datasolut, Comma Soft, appliedAI
Their core is data, models and platforms. Alexander Thamm [at] (Munich, founded 2012) gave its 2023 headcount as about 500 staff in ten offices and cites over 3,500 data and AI projects “for several hundred corporations and mid-sized companies”. Its approach runs from data strategy through prototypes and industrialisation to running platforms and models (DataOps). As an entry point, the “Virtual Use Case Quick Start” finds suitable use cases in four hours, for €999.
Datasolut (Cologne) reports 35+ data and AI developers and has a dedicated “AI in the Mittelstand” page. It focuses on data platforms on Databricks and Microsoft Fabric, machine learning and MLOps, and agentic AI. Its process runs from evaluation and prioritisation through building the MVP to scaling and handover to the client’s team. A use-case workshop costs €4,900; larger packages are sized in person-days. Comma Soft (Bonn) reports 150 experts and more than 35 years in IT consulting. Its generative AI consulting runs in five steps from vision and strategy through implementation and platform to operation, for clients “from the Mittelstand to the international corporation”. It also offers its own AI platform, Alan.
appliedAI (Munich, founded in 2017 as part of UnternehmerTUM) offers an “AI accelerator for the Mittelstand”: six months from potential analysis and roadmap to the first AI applications in use, “fully aligned with the EU AI Act”, according to appliedAI. It cites over 250 companies, including 23 of the 40 DAX corporations, and over 70 implemented applications.
This type fits when you are building a data platform, putting several models into operation, or when data quality is the bottleneck.
3. AI agencies and IT service providers with packaged prices: KBD, die-ki-agentur, SYNAPSE, comito, denkwerk
These providers address the Mittelstand explicitly and usually publish packages with prices. KBD KI-Beratung Deutschland (Düsseldorf, founded 2022) says it works for companies with 50 to 500 employees and delivers use cases “within a fixed cost frame”. AI workshops start at €1,900, pilot projects (four to eight weeks) at €4,990 and company GPTs at €8,900, all plus VAT. KBD runs the solution on request. die-ki-agentur (Hechingen) is Felix Wilhelm’s business; he describes it as a sole proprietorship that brings in specialists for larger projects. An assessment costs €1,900 to €3,400 and an implementation €5,000 to €20,000, at a fixed price. Besides automation and training, the offer includes GEO and AI SEO.
SYNAPSE calls itself “the AI agency for Hamburg’s Mittelstand”. The team behind it started out in Hamburg in 2004 as an IT systems house and launched SYNAPSE in 2023; it reports 32+ specialists. Its “KI-Kompass” (two weeks, from €4,900) produces a roadmap with three to five use cases, and its “KI-Pilot” (six to twelve weeks, from €19,000) a production-ready prototype. comito (Cologne) describes itself as an “IT service provider for the Mittelstand” with a Microsoft focus. Its offer runs from an AI readiness check to operation as a managed service; it puts a pilot project with integration at €15,000 to €40,000. denkwerk (Cologne) has a dedicated page on AI consulting for the Mittelstand and supports clients “from planning to go-live”. Its one-day AI Basics workshop for up to 15 participants costs €4,900.
This type fits clearly defined use cases with a familiar pattern, such as a chatbot, phone assistant, company GPT or automation. Check what the package price covers and what integration, changes and operation cost.
4. Strategy and management consultancies with an AI offer: ROOVER, Modular Ops, LEADBeyond
Here the work starts with the question of where AI matters for the business. How far it reaches into implementation varies. ROOVER (Cologne) says it was founded by former consultants of the strategy consultancy Roland Berger. It describes management workshops on AI, strategy and roadmap, implementation with a network of delivery partners, AI training and an interim Chief AI Officer. Its client logos include Intersport, Penny and Roland Berger. Modular Ops (Munich) is a management consultancy with three entry points: a buying-signal radar for B2B sales, getting started with AI, and project steering. For AI it offers workshops (from €2,900 per day), an AI readiness check (from €4,900) and an AI Sprint that delivers a working prototype on real data in four to six weeks (from €12,000). It targets companies with 50 to 5,000 employees.
LEADBeyond (Grünwald near Munich) combines strategy consulting with building custom AI applications. We assess use cases for impact, feasibility, data and risk, and first check what your existing standard software already does. Then we build the application, compatible with Microsoft, SAP, Salesforce and your data. Afterwards we hand it over, keep developing it with you, or run it. What we can and cannot back up is set out below under “About us”.
This type fits when you first need to decide where AI pays off, and want more than a concept at the end.
5. Free public support: the Mittelstand-Digital centres
The Mittelstand-Digital centres are funded by the Federal Ministry for Economic Affairs and Energy. Their services for small and mid-sized companies are free of charge and vendor-neutral. The Mittelstand-Digital Zentrum Spreeland, for example, offers a free, guided AI readiness check and workshops on AI. Not every centre is still active: funding for the Berlin centre ended on 30 Sep 2026. mittelstand-digital.de shows what is available in your region. For orientation and first training, the centres are an obvious place to start before you commit budget to consultants.
What the providers say about themselves
Only statements from the providers’ own websites, checked on 19 Oct 2026. “Not stated” does not mean “not available”; it means: ask. Prices are the providers’ entry or guide prices, not the total price of a project. Our own row comes first; the others follow the order of the types above, not a ranking.

Which type of provider fits which situation
- You do not yet know where AI pays off: start small rather than with a large project, for example with an entry workshop (Alexander Thamm: €999, KBD: from €1,900, Datasolut: €4,900), a readiness check or compass sprint (Modular Ops and SYNAPSE: each from €4,900), or free of charge at a Mittelstand-Digital centre. The result should be a prioritised list, assessed for impact, feasibility, data and risk.
- A first use case with a familiar pattern (chatbot, phone assistant, company GPT, simple automation): AI agencies and small consultancies with packaged prices such as KBD, die-ki-agentur or SYNAPSE. The package price makes the start predictable. Clarify integration, changes and operation.
- A tool for a core process that depends on your ERP or CRM (order intake, quotes, invoice checking): in our experience the standard-software check, master data, permissions and sign-offs matter more here than the model. Look for a provider that owns process, specification and build together, such as a strategy consultancy that builds, like LEADBeyond.
- Microsoft 365 and Copilot across the company: IT service providers and consultancies with a Microsoft focus, such as comito or Comma Soft. Both describe rollout and operation on their websites.
- A data platform or many models in operation (lakehouse, forecasting, MLOps): AI and data specialists such as Datasolut (Databricks, Microsoft Fabric), Alexander Thamm (DataOps) or Comma Soft (architecture and platform).
- A company-wide programme across functions, sites or countries: large IT consultancies such as adesso, MHP or MaibornWolff, with strategy, implementation and operation, or a fixed programme such as appliedAI’s six-month AI accelerator.
- Staff training and AI skills: for example denkwerk’s AI Basics workshop (€4,900 for up to 15 participants), training from die-ki-agentur (from €2,500 for the whole group), AI training from ROOVER, or free workshops at the Mittelstand-Digital centres.
- Management wants prioritisation, a running tool and team adoption from one source, without a new platform: a strategy consultancy that also builds. This is the situation LEADBeyond works for: senior-led, standard first, core systems stay in charge, and code and data can go entirely to you.
Combinations are common, for example an IT systems house for the Copilot rollout and a strategy consultancy for the first core process. What matters is that someone is named who owns the running tool at the end.
AI implementation consulting: what it includes
Every firm in this comparison describes implementation, but to different depths: from a prototype in a few days to a managed service for many applications. Whether a tool ends up in daily use depends on a few steps. If one of them is missing from a proposal, ask about it.
Definition
AI implementation consulting is consulting that does not stop at recommending an AI use case but takes it all the way to a tool in daily operation: selection, checking the standard, specification, build, tests, permissions, operation and handover, with clear ownership of every step.
- Choose the use case. Assess candidates for impact, feasibility, data and risk, and start with the best one. How to do this is covered in Adopting AI in your company.
- Check the standard. What can your ERP, CRM and existing Microsoft, SAP or Salesforce licences already do? Only the gap gets built.
- Write the specification. Process, rules, role-based permissions, fixed terms and test cases with expected results are settled before any code is written.
- Build and test. In small steps, with automated checks on every change and human sign-off before anything goes live.
- Settle data and permissions. Which data may go into which model, where are they processed, is there a data processing agreement under Art. 28 GDPR, and does the AI show no more than staff are allowed to see today?
- Plan operation. Who monitors, fixes errors and develops the tool further, and what does that cost per year? die-ki-agentur, for example, puts optional maintenance at usually 10 to 20 per cent of the implementation amount per year. KBD and comito offer operation as a monthly service.
- Hand over and roll out. Code, data, documentation and access go to your team or stay with the provider by deliberate choice. Role-based training and measurement against the baseline show whether the tool is actually used.
What this looks like in a real project is shown in our case Vibe Tooling: AI order entry. For a mid-sized manufacturer we first checked the standard, including the ERP vendor’s order agent. We are building only the thin intake and review layer in front of the ERP. An AI coding agent writes the code from a specification with a register of 31 binding decisions and test cases with expected results. A second AI model reviews the plan, people sign off, and the ERP remains the system of record. We will publish measured time savings only once they have been measured in operation.
Questions to ask any AI consultant before you sign
- Who does the work? Which people named in the proposal work on the project, who sits on the steering committee, and who writes the code: the provider’s own team, partners or subcontractors?
- What stays with you? Do code, data, prompts, test cases and documentation belong to you at the end, and can you keep running the tool without the provider?
- What happens after the MVP? Who runs, monitors and develops the tool, and what ongoing costs arise for licences, model usage and maintenance?
- Which data leave the company? Which models process which data where, which sub-processors are involved, and is training on your data excluded by contract?
- How is success measured? Which baseline is measured before the start, such as handling time or the share of cases needing clarification, and who decides on expansion after the pilot?
- Was the standard checked? What can your ERP, your CRM or your existing licences already do, and why is that not enough?
- What new dependency is created? Does the solution run on a platform or software owned by the provider, and what happens if you switch?
- What is included in the fixed price, and what is not? Integration, change requests, training, operation and handover.
- What proof is there? A comparable process at a comparable company, ideally with a contact person you can talk to.
Frequently asked questions
Which consultants help mid-sized companies in Germany introduce AI?
Five types of provider: large IT consultancies such as adesso, MHP and MaibornWolff; AI and data specialists such as Alexander Thamm, Datasolut, Comma Soft and appliedAI; AI agencies and IT service providers with packaged prices such as KBD, die-ki-agentur, SYNAPSE, comito and denkwerk; strategy consultancies with an AI offer such as ROOVER, Modular Ops and LEADBeyond; and the free Mittelstand-Digital centres. Choose by the job: a first use case, a data platform, a company-wide programme or training. LEADBeyond, an AI-powered boutique strategy consultancy from Munich, supports AI adoption from prioritisation to the running tool.
What is AI implementation consulting?
Consulting that does not stop at recommending an AI use case but takes it to a running tool: choose the use case, check the existing standard, write the specification and test cases, build and test, settle data and permissions, plan operation and hand over to your own team. A prototype on its own is not yet an implementation.
Which providers offer AI implementation consulting for the Mittelstand in Germany?
According to their own websites (as of 19 Oct 2026), these include KBD, die-ki-agentur, SYNAPSE and comito with packages for the Mittelstand; Datasolut and Alexander Thamm for data- and model-driven projects; adesso, MHP and MaibornWolff through to operation; and appliedAI with a six-month Mittelstand programme. LEADBeyond builds custom AI applications, compatible with Microsoft, SAP, Salesforce and your data. We then hand them over, keep developing them with you, or run them.
How much does AI consulting for the Mittelstand cost?
Published entry offers cost between €999 and €4,900; pilot projects start at €4,990 to €19,000, depending on the provider (as of 19 Oct 2026). KBD lists AI workshops from €1,900 and pilot projects from €4,990 (plus VAT); die-ki-agentur an assessment for €1,900 to €3,400 and implementations for €5,000 to €20,000 at a fixed price. SYNAPSE lists a KI-Kompass from €4,900 and a KI-Pilot from €19,000, Modular Ops an AI Sprint from €12,000, and comito a pilot project with integration for €15,000 to €40,000. Alexander Thamm (€999), Datasolut (€4,900) and denkwerk (€4,900) each publish a workshop price. adesso, MHP, Comma Soft, appliedAI and ROOVER show no consulting prices on the pages cited; LEADBeyond does not publish prices. Compare not only the entry price but also what it costs to reach a running tool and to operate it afterwards.
How long does it take to get from a use case to a running AI tool?
Usually a few weeks to a few months, depending on the project. Published guide values (as of 19 Oct 2026): a prototype in typically five days (MaibornWolff) or within a month (Alexander Thamm); a proof of concept in four to six weeks and a rollout in three to six months (comito); a pilot project in four to eight weeks (KBD) or six to twelve weeks (SYNAPSE); an AI Sprint in four to six weeks (Modular Ops); and a six-month Mittelstand programme (appliedAI). At LEADBeyond a controlled MVP typically takes two to four weeks. In our experience, access, permissions and business questions often need more lead time than the code.
Large IT consultancy or boutique: which suits a mid-sized company?
With many systems, sites or countries, a large IT consultancy tends to fit; with a few clearly defined use cases, a boutique. Large IT consultancies such as adesso (over 11,500 staff in the group), MHP (about 4,500) or MaibornWolff (800) describe consulting, implementation and operation. A boutique fits when management makes the decisions and wants the same experienced people involved from prioritisation to the running tool. Either way, ask who from the proposal will actually work on the project.
Is there free support for introducing AI?
Yes. The Mittelstand-Digital centres, funded by the Federal Ministry for Economic Affairs and Energy, support small and mid-sized companies free of charge and vendor-neutrally. The Spreeland centre, for example, offers a free, guided AI readiness check. Not every centre is still active: funding for the Berlin centre ended on 30 Sep 2026. mittelstand-digital.de shows what is available in your region. Several consultancies also offer a free first call, for example KBD, MaibornWolff and Datasolut.
Who owns the code and data after an AI project?
The contract decides. So before you sign, clarify whether code, data, prompts, test cases and documentation pass to you, and whether you can keep running the tool without the provider. At LEADBeyond, code, data and know-how can go entirely to your team; you choose handover, joint development or operation by us.
Who is LEADBeyond the right AI consultancy for?
For mid-sized companies that want strategy, a running tool and team adoption from one source. LEADBeyond is senior-led, without the pyramid, and was founded by former partners at McKinsey & Company and Roland Berger. We check the standard first and build only the gap. Your core systems stay in charge, and a controlled MVP typically takes two to four weeks. For a data platform or a programme across many countries, the large IT consultancies and data specialists in this comparison are the more obvious choice.
